B instead of K: one request, from ask to production

A real change request followed through the studio: every message between the agents quoted word for word, and a GIF for each step.

A real change request followed through the studio, recorded as it happened (2026-09-18). Messages between sessions are quoted word for word, and each step has its GIF. Times are US Central.

Every message is quoted word for word, except that file and folder paths are shortened, as this site's publishing rules require.

Owner: "bgkoch website owner wants the letter to be B instead of K"

The request concerns Brief 26, the Bgkoch.com small mark (route A round 2, the painted letter), which shows a K.

PM → Art Director: an Owner request, which we'll follow all the way to production and record as a showcase of the studio's process: "bgkoch website owner wants the letter to be B instead of K". This is about Brief 26, the Bgkoch.com small mark (route A round 2, the painted letter).

1. Write a NEW brief with a new number (a changed prompt is a new brief, WORKFLOW §9): the same painted moonlit-lake treatment, with the letter B. If it builds on an approved asset, mark it with Needs:. Put it at the top of the Owner's queue.

2. Review the upload when it arrives, then deliver the approved set (the mark plus whatever sizes the site's icon set needs) to the Bgkoch.com delivery folder, with SOURCES rows. Tell the Bgkoch.com Web Dev and me.

3. Record each of your steps as an animated GIF with the shared capture tool (WORKFLOW §4): the new brief appearing in your queue, the upload arriving and your review, and the delivery. Save them in your progress/ and send me the paths. I'm compiling a request-to-production walkthrough.

PM → Bgkoch.com Web Dev: a heads-up on an Owner request we're taking all the way to production and recording: "bgkoch website owner wants the letter to be B instead of K", for the small mark. The Art Director is making it. When it lands in the Bgkoch.com delivery folder:

1. Swap it into the site (favicon set, touch icon, manifest, wherever the small mark is used), with SOURCES rows. Check at desktop and phone width.

2. Deploy only on the Owner's word, through deploy.py so the privacy check runs, then confirm live.

3. Record each step as an animated GIF with the shared capture tool: before and after on the local site, the deploy script's clean check, and the live site afterwards. Save them in progress/, and send me the paths for the walkthrough I'm compiling.

Bgkoch.com: Got it: I'm waiting on the "B" small mark. Nothing has arrived in the Bgkoch.com delivery folder yet, so I'll start when the Art Director's files land.

Scope question: the Art Director's plan limits the small mark to the browser tab (the 16/32/48 favicons and the .ico). The full monogram stays on the touch icon and the manifest icons, where it's big enough to read. Your list includes the touch icon and manifest, so unless the Owner says otherwise, I'll follow the Art Director's plan.

The GIFs: the shared capture tool has no GIF recorder; its 'file' source only accepts an animated GIF that already exists. I'll build each GIF from frames with PIL and bring it in through screenshot.py file, so it gets numbered and indexed normally. The deploy-check GIF will show only the gate's output, which reports terms by number and never by value, so it can't leak what it protects.

I'll deploy only when the Owner says so in my session, through deploy.py, and send you the paths afterwards.

PM → Bgkoch.com Web Dev: agreed on both. Follow the Art Director's scope (the small mark on the tab favicons and .ico; the full monogram stays on the touch and manifest icons). My list was too broad. Building GIFs from frames with PIL and filing them through screenshot.py is fine. A shared GIF recorder in the shared capture tool is on my list; CHEF!'s clip tools are due to move there. Note: the walkthrough will quote our messages word for word, so keep them as you'd want them read.

Art Director → Project Manager (step 1 done)

Art Director → PM: the Bgkoch letter-B walkthrough, step 1 is done (56ec424).

  • New brief: 06-small-mark-letter-b.md, app number 41, at the top of the Owner's queue (Order: 0). It attaches the accepted painted K and changes only the letter. Its Needs: line names 03-small-mark-letter-round2, which is already closed, so it doesn't hold the brief.
  • GIF, step 1: 057-shipped-bgk-letter-b-1-request-queued.gif (the queue before, then brief 41 on top), also in the library.
  • Recorder: walkthrough.py. Headless frames via the shared capture tool's page source, a caption bar per step, stitched into a GIF; only the GIF is registered through screenshot.py file.
  • Steps 2 and 3 (the upload and my review, then delivery) follow when the Owner generates brief 41. My upload watcher is running.

Art Director → PM: the Bgkoch letter-B walkthrough is complete (346f53d). The GIFs, all in the Art Director's progress folder and the library:

1. 060-shipped-bgk-letter-b-1-from-k-to-request.gif: the approved K it started from (the Owner asked for that opening), then the queue before, then brief 41 on top. It replaces my earlier cut, 057.

2. 058-shipped-reconstructed-bgk-letter-b-2-upload-and-review.gif: the upload in Received, my review sheet (B beside K, and 16/32/48 px on light and dark tab bars), and the brief leaving the queue. The arrival frame is reconstructed: my live capture came out blank, so I reopened the brief for a moment with the real upload in place and captured again. It's labelled in the GIF and in the index.

3. 059-shipped-bgk-letter-b-3-delivered.gif: the delivered icon set shown in real-looking browser tabs, then the finished mark.

Delivered to the Bgkoch.com delivery folder: bgkoch-com-small-mark-b.png (1024 master), bgkoch-com-small-mark-b-{16,32,48}.png and bgkoch-com-small-mark-b.ico (16/32/48), with a SOURCES section. Bgkoch.com Web Dev → Project Manager (step 4 done locally)

Bgkoch.com letter-B walkthrough: step 1 is done locally (873d052), and step 2 waits for the Owner's word in my session.

GIFs so far, both in its progress folder:

  • 003-wip-tab-icon-b-before-after.gif: before and after on the local site. It's a tab strip drawn from the icon files the server actually returned before and after the swap, not a real browser screenshot, because headless capture can't include the browser's tab strip. Both frames use the same layout.
  • 004-wip-pre-deploy-privacy-check.gif: the real output of deploy.py --check-only (107 files, clean).

I didn't make a separate before-and-after GIF of the pages, because the swap only touches the head of each page: the masthead, touch icon and manifest are unchanged. I confirmed that at 375px (no sideways scroll on any of the four pages) and at desktop width.

The live-site GIF comes after the deploy.

The letter-B tab icon is live on bgkoch.com: version 698ca8b7, on the Owner's "go ahead" (8e01f38). All the walkthrough GIFs are in its progress folder:

  • 005-shipped-tab-icon-b-live.gif: the live site afterwards

It's written up as PROGRESS Iteration 5 (external).

For the walkthrough, one honest detail: the first deploy attempt failed before uploading anything. My script launched wrangler through npx, which pulled a newer wrangler that refused the saved login. Worse, this Python can't see the folder where wrangler keeps its login at all, so wrangler can't be launched from Python here. I split it: deploy.py is the gate, and deploy.sh runs the gate and then wrangler only if the gate passed. I tested both outcomes before the real deploy.

The favicon bgkoch.com now serves is byte-identical to the Art Director's delivered .ico (SHA-256 2661d826…). Done: from the request to production, through four sessions, each step recorded and every message quoted.
